Most data leaders lose the sponsor conversation before it starts. Not because the work isn't worth funding. Because they walked in with ideas instead of a structure the executive could act on.
This is the eight-slide deck XenoDATA uses in paid engagements to secure executive sponsorship. Current state, consequences, the three people it needs, the first 90 days, and a specific ask. Fill in your situation. The structure does the rest.

What's inside
Every slide has a job. Nothing in here is filler. A CFO should be able to read the whole thing in five minutes and know exactly what they're being asked to commit to.
Cover
Your name, their name, the date. Naming the sponsor on the cover signals that this is a conversation about commitment, not just an update.
The Situation
Four quadrants: where you are, where you're going, what it costs to stay put, and what success looks like in terms the executive already measures. No jargon. One page. 90 seconds to read.
Why Now
The cost of waiting, in business terms. Revenue at risk. Competitive exposure. The growth plan that depends on this being solved. The question is not whether to do it. It's what starting later costs.
The Three People This Needs
Data leader, executive sponsor, business champion. Named. With specific time commitments. This is the slide that separates initiatives that ship from initiatives that stall. If any of the three is missing, the initiative isn't ready to fund.
The First Use Case
One problem. One business owner. One measurable outcome with a dollar value attached. Not a roadmap. Not a vision. One use case that proves the model.
The First 90 Days
Sponsor confirmed. Use case scoped. Delivery started. First deliverable reviewed. Four milestones, four months. No ambiguity about what happens the day after this meeting.
The Ask
Three decisions, not a budget: will you sponsor this, who is the business champion, and when does the clock start. Everything else is downstream of these three. This is the only slide that requires a yes.
Appendix
Team overview, prior investments, cost estimate range. For questions that come up. Don't present through it.
